JACO Arabia needed a narrative-first gaming competition that would differentiate itself in a crowded esports market. The core requirement: create an IP that combines tournament mechanics with storytelling cinematic quality, using cutting-edge AI-generation to scale visual production while maintaining narrative coherence across 10 competing teams.
The creative brief demanded a complex, multi-layered narrative universe:
- 10 distinct team identities (each representing a "kingdom" with unique visual language)
- AI-generated character visuals that are consistent yet diverse across team members
- Cinematic teaser and announcement videos with high production value
- Master prompt framework enabling rapid iteration without human re-creation
- Psychological game design that maximizes viewer engagement at peak moments (finals, cross-kingdom matches)
Core Creative Problem: How do you create a cohesive, cinematic gaming IP at scale without traditional large production teams, while ensuring each team feels distinct and narratively relevant?
The Solution
1. AI Master Prompt Architecture
Developed a modular generative prompt system that decoupled narrative elements (character, setting, mood) from visual parameters (lighting, composition, color palette). Three core prompt categories:

2. Character Design Fusion: Traditional + Tactical
Each team's "Unknown Soldier" character merges cultural authenticity with futuristic tactical aesthetics:
- Headwear: Traditional keffiyeh (ghutra) + black agal (head cord)
- Armor: Modern tactical vest with intricate gold/bronze embossed patterns (Arabic/Celtic knotwork)
- Concealment: Face completely obscured (balaclava + tactical goggles) → anonymity, mystery, tactical identity
- Hands: Gloved, holding symbolic objects (smartphone with purple glow = streaming/digital power)
Narrative Insight: The fully obscured face makes the character a blank slate—allowing viewers to project their own imaginations onto each "Unknown Soldier," increasing personal investment while preserving anonymity that's core to the league's identity.
3. Cinematic Universe: 10 Kingdom Variations
Using the master prompts, we generated two unique AI-rendered variations per team, applying modular visual filters to create distinct moods:

- Climax: Unknown Soldier emerges from chaos, holds the crown

5. Team Announcement & PK Poster System
Modular design system for team launches:
- Each team reveals via dedicated poster with team color palette (neon accent + dark base)
- Streamer personality featured prominently (human-centric framing)
- Text overlay: "TURN YOUR STREAM INTO A BATTLEFIELD" → mission framing
- PK (Player vs Player / Team vs Team) tournament posters position teams directly, adding dramatic tension
